KPIs your Power BI needs in the executive dashboard

Bad executive dashboards share the same sin: generic indicators, disconnected from any concrete decision. This guide covers eight KPIs every leadership panel should have — and the criteria to filter out the other forty someone will ask you for.

An executive dashboard exists for a single purpose: to shorten the time between "something changed" and "something was decided". When it turns into a decorative wall — opened in the monthly meeting and closed right after — the project has failed, however visually impressive it may be.

The filter before the KPIs

Before choosing indicators, apply three questions:

  1. Who consumes the panel and how often? A CEO daily is different from a board quarterly.
  2. What is the window for action? A metric with no possible action is noise, not a KPI.
  3. What happens when the indicator turns red? If there is no response protocol, the indicator is informational, not operational.

The 8 KPIs that hold up an executive panel

1. Recurring revenue (or equivalent)

For SaaS, MRR/ARR. For services, contracted revenue for the next 90 days. For industry, order backlog. The point is to have forward-looking predictability — not just the month’s billing, which is already in the past by the time it appears.

2. Operating margin by business unit

A consolidated margin hides the units that bleed. Show margin by segment/BU, always with a prior-month and YTD comparison. Common pitfall: using "net profit" when what matters for a fast decision is operating margin.

3. Revenue concentration (top 10 clients / products)

The percentage of revenue coming from the 10 largest clients or products. When that number climbs above 60%, you have a strategic risk that most of the financial report does not show.

4. Sales funnel — stage and velocity

Do not just show "leads generated". Show how long it takes for a lead to move from stage 1 to 5 and where the funnel stalls. A lead stuck 40 days in "proposal sent" is almost always a silent death.

5. NPS and churn

NPS on its own is theatre — always pair it with real churn. Clients who give 9 on NPS and do not renew are telling you something important about your post-sale process.

6. Operating cycle time

For industry: lead time per product. For services: average delivery time. For logistics: order-to-invoice time. It is the indicator that most reflects operational efficiency and almost never appears in traditional financial dashboards.

7. Burn rate / cash runway in months

How long the company survives on its current cash, considering the average burn of the last 3 months. For profitable companies, flip it: accumulated positive runway. In both cases, show a projection and not just the balance.

8. A KPI unique to your business

Every business has a proprietary indicator that defines its competitiveness. For a carrier, it might be average fleet occupancy. For a retailer, sales per square metre. Including this eighth custom KPI is what turns a generic dashboard into a command tool.

Visualization pitfalls that kill adoption

  • More than 12 elements on the same screen: the executive switches tabs in 4 seconds.
  • Inverted semantic colors: red is not always bad — it all depends on the indicator’s context.
  • Pie chart for more than 3 categories: it is almost always a bar-chart case.
  • No time comparison: an isolated number rarely informs. YoY or MoM is almost mandatory.
  • Filters without persistence: when the user opens it again, they have to redo every filter. Use bookmarks.

Governance: what nobody shows in the case study

Executive dashboards fail more from governance than from technique. Three minimum controls:

  • Indicator dictionary: each KPI has a page with its source, DAX calculation and functional owner.
  • Last update visible: always show the timestamp of the last refresh. Without it, the executive does not know whether they are seeing data from 1 hour or 2 weeks ago.
  • Quarterly review: indicators age. The KPI that made sense at launch may no longer make sense in year 3.
An executive dashboard is not a report. It is a decision interface — and every decision needs context, source and a response protocol.
